CPA is a lagging indicator of fatigue
By the time CPA is ‘obviously worse’, you have already overpaid for 5–10 days of decaying creative. Frequency, unique reach share, hook rate, hold rate and CTR move first. A useful weekly audit watches those leading indicators against last week’s baseline, not against an all-time high from launch week. The pattern that shows up most often: frequency on cold climbs through 2.5–3.5, hook rate drops 15–25% from week-1, CTR follows, then CPA. If you only add budget when CPA is still ‘fine’, you are scaling into a tired ad. Read frequency and hook before you read ROAS.
Fatigue is not the same as a bad concept
A concept that never cleared hook 25% is not fatigued — it never worked. Fatigue is a winner that is getting more expensive against the same audience. That distinction decides the action: fatigued winners get a refresh (new hook, new first 3 seconds, new B-roll, same offer and proof). Concepts that never worked get a rebuild (new angle, new offer, or kill). Refreshing a loser wastes a production cycle; rebuilding a fatigued winner throws away the only thing the account has proven. Frequency bands are audience-specific
A 3.0 frequency on cold prospecting is a warning; a 3.0 on 7-day ATC retargeting is barely warmed up. Using one frequency cap for the whole account is how people kill retargeting too early and let cold ads run until unique reach is a round-trip of the same 40,000 people. The sheet splits cold, warm and hot. The band you were asked to watch on cold is 2.5–3.5: below 2.5, do not call it fatigue; inside 2.5–3.5, diagnose; above 3.5 on cold, plan a replacement even if CPA has not blown up yet.
How to run the audit in 30 minutes
Export last 7 days vs prior 7 at ad level: frequency, hook rate (3s views / impressions), hold (ThruPlay or 50% views), CTR, CPA, unique reach. Flag any ad that trips two or more triggers in the first table. Then apply refresh vs rebuild. Production that week should be replacement volume, not random new ideas — 4–8 new cuts for every fatigued winner you still want in the account.
