Founder-led paid social usually dies in one of two ways: $20/day forever with one ad, or a $3k blast before the pixel works. This operating sheet is 90 days of gates — tracking, offer, budget, structure, creative volume — so you learn on purpose instead of collecting anecdotes.
Days 1–90 are three jobs, not one ‘campaign’
Days 1–30 prove that money can come back on a known offer with tracking you trust. Days 31–60 prove that more than one creative family can do it, and that you can kill losers without a family meeting. Days 61–90 prove you can raise budget in sized steps without resetting learning every Monday. If you skip the first job, the second is theatre: you will scale a number that is not real. If you skip the second, the third is a single tired ad at frequency 2.5–3.5 on cold. Write the job of the phase on the wall. ‘Get famous on Reels’ is not a job. ‘10–15 purchases at or under target CPA on one offer, pixel clean’ is a job. The locked weeks are calendar, not motivation.
Budget is a sample-size machine, not a vibe about being conservative
A $15/day ad set against a $40 target CPA cannot graduate. You will get hook opinions and no CPA. The floor is maths: each testing ad set needs on the order of 2–3× target CPA per day if you want a read inside a week, and each ad needs a path to 10–15 conversions before you call it a scale candidate. If the bank account cannot fund that, you do not have a Meta problem — you have an offer, AOV, or cash problem, and paid social will not invent the sample. Founders hide from this by launching twelve ads on $20. That is how every cell dies inconclusive. Cut ads until the floor is fundable. Then the 90-day ladder in the sheet (what you may raise, when, by how much) is allowed to exist.
You are the media buyer, the creative director and the QA — so write the hats
On a founding team the same person pastes the URL, approves the claim, and hits Publish. That only works if the hats are sequential, not simultaneous. Monday is tracking and offer (no new angles). Tuesday is production to a 3×2 grid. Wednesday is launch with kill rules pre-written. Friday is a one-page readout. Taste is a 20-minute slot after spec QA, not the whole week. If legal or a co-founder must see claims, that is a 24–48h gate you put on the calendar, not a surprise on Thursday night. The scorecard at the end of each 30-day block is binary: pixel, CPA vs target, number of families with a win, frequency of the hero, cash remaining. Miss two binaries and you do not ‘push through’ — you stop scaling and fix the red row.
How to start this week without a reorg
If you are already spending, do not wait for a mythical Day 1. Treat the next Monday as Day 1 of the current phase: dump last 14 days into winners / never-worked / under-sampled, freeze new ideas, and fund the floor on one offer. If tracking cannot show a test purchase from yesterday, you are in Days 1–7 whether you like it or not.
